Building a Pricing Committee for Indie Teams

A lightweight pricing governance model for solo founders and small app teams — roles, rituals, decision logs, and how to stay consistent globally.

“Pricing committee” sounds like enterprise theater. For indie teams it can be a 45-minute monthly or quarterly ritual with a doc and an owner. Without it, price changes happen in DMs, overrides multiply, and nobody knows why Japan costs what it costs.

This guide gives a lightweight governance model that scales from solo founders to small squads.

Why Indies Need Governance Too

  • Global matrices have more cells than intuition can hold
  • UA, ASO, and product ship on different calendars
  • Support hears price pain first
  • Future you will not remember undocumented exceptions

Governance is memory and prioritization — not bureaucracy.

Minimum Viable Committee

Even if one human plays all parts, name the hats:

HatResponsibility
ChairRuns ritual, merges decisions
StrategyPPP/template choices, guardrails
GrowthConversion/ASO/UA implications
FinanceProceeds, floors, SBP context
SupportQualitative price tickets

Solo: rotate focus each meeting (one meeting = growth lens, next = finance lens) so you do not always optimize the same thing.

Cadence

  • Quarterly deep review (90 minutes) — full spine regenerate
  • Monthly light check (30 minutes) — anomalies, shocks, promo endings
  • Ad-hoc — devaluation thresholds, major competitor moves

Artifacts (Keep Them Few)

  1. Decision log — date, markets, SKUs, change, reason, owner
  2. Override list — living exceptions with reasons
  3. Guardrail sheet — floors, ceilings, ratio bands
  4. Canonical price export — last shipped file version

If it is not in the log, it did not happen.

Meeting Agenda (Quarterly)

  1. Anchor still valid?
  2. Regenerate recommendations (Pricio)
  3. Diff vs live; prioritize top gaps
  4. Growth lane vs proceeds lane
  5. Prune overrides
  6. Promos ending / starting
  7. Ship plan + measurement windows

Decision Rights

Clarify who can:

  • Edit live App Store prices
  • Approve exceptions
  • Launch promos
  • Change guardrails

Ambiguity causes both freelancing and deadlock.

Working With Tools

The committee should not hand-build 175 countries. Use Pricio (or equivalent) to generate strategy matrices; spend human time on judgment, peers, and measurement.

Cultural Rules That Help

  • No shame for proposing raises or cuts — argue with data
  • No drive-by storefront edits outside process
  • Celebrate killing obsolete overrides
  • Separate “learning discounts” from permanent policy

Starter Template for This Week

If you have nothing today:

  1. Pick a chair
  2. Schedule 90 minutes
  3. Export live prices
  4. Generate a fresh Pricio matrix
  5. Choose five changes max
  6. Write them in a decision log
  7. Ship and annotate analytics

That is a committee. Fancy names optional.

How Pricio Helps

Pricio makes the regenerate-and-diff step fast enough that a small team can govern global pricing without a full-time economist. The committee supplies accountability; Pricio supplies the spine.

Bottom Line

Indie pricing fails from neglect more than from lack of clever models. A tiny committee — roles, cadence, logs, guardrails — keeps localization intentional as you grow from one country to the world.

Download Pricio to give your pricing ritual a global matrix worth governing.
